the "you now need real engineers" framing is true at 21-GTM-leader scale and misleading for a founder-led team. At 5-15 people the constraint isn't an engineering hire, it's a single owner who both builds the system and runs it, so the feedback loop stays in one head instead of being handed off. AI adoption stalls on ownership before it stalls on skills. Give one person the motion end to end and adoption follows; add a tool to a team where no one owns the workflow and it dies in the pilot.
